Tips for chairing meetings

A tipped chair
A different kind of chair and a different kind of tip, but you see what I’m getting at.

I’m currently mentoring the co-chairs of Haringey Youth Council and I came up with this list of tips for them, which I thought others might find useful.

What are your tips for making meetings run smoothly and involving everyone? Add them in the comments below.

Before the meeting

If at all possible make sure information goes out before the meeting, so you can spend the meeting discussing and making decisions, not listening to presentations.

Have timings for each item on the agenda. This will mean you can get through the whole thing as everyone knows when they need to draw the discussion to a close (or when you’re going to force them to).

Set up the room so that everyone can see one another and you can see everyone. There’s nothing more annoying than wanting to speak in a meeting but not being seen.

When any new people or visitors come to the meeting introduce yourself and welcome them.

In the meeting

Sit next to the person taking the minutes so you can check that you’re both keeping up.

When you want people to move to a decision, summarise what the decision is: don’t try to summarise the whole discussion.

Write up options and decisions so that everyone can see them. This helps avoid confusion and repetition.

When people put their hand up to speak, give them a nod and write their name on a list. This way they can put their hand down and concentrate on the discussion knowing they won’t be forgotten.

Add your name to the list when you want to speak, this will stop you jumping in.

If it’s important to the discussion that you hear from everyone, make sure you go round the whole group and specifically ask everyone for an opinion.

When people give opinions, ask them to explain their reasoning. This will move the debate forward.

Meetings should be about action – what you are going to do – so try to move the discussion into the future tense. Discussions in the past tense tend to be about blame, present tense tends to be about opinions, but future tense tends to be about action. It’s easier to find consensus over the what to do in the future than who to blame for what happened in the past.

If you think everyone agrees with an idea, check by asking if anyone wants to speak against it. If no one does, then you are safe to assume everyone agrees.

Be aware of jargon or ideas that people new to the meeting might not understand. You can either explain them or ask the person speaking to briefly explain the term for new members, guests, etc.

Great ideas from Brno for effective school council meetings

Today we’re sitting in Masarova School in Brno, the Czech Republic’s second city. Again we’ve been lucky to witness an excellent school council meeting, albeit one that was very different to the one we saw yesterday.

This meeting was more formal, not least in the room layout,but there was still a good deal of respect and understanding between the pupils. Again, the range of issues they covered was impressive and would ring bells for UK school councils: communication with the whole school, school dinners, fundraising, the school council’s budget and how to get more teachers involved with the school council.

There were a few things that stood out to us as useful ideas that other school councils could use:

Have the minutes displayed as they are being typed. This allows everyone to see that they are being recorded accurately and see that an action plan has been agreed – if you use action-focused minutes.

The three chairpeople supported one another well and ensured that virtually everyone (22 out of 24 school councillors) contributed during the meeting.

Have people in supporting roles. There were three chairs and two secretaries. One person took the lead as each but the others helped out and ensured that everyone was seen and all notes were taken down.

Don’t just choose the oldest students to chair. In this school the three chairs seemed to be some of the youngest people in the meeting, but they were enthusiastic and did an excellent job of moving the discussions along.

Have large name badges for everyone in the room. All teachers and students had these and it meant the secretaries could easily record who was doing what.

Print out the minutes at the end of the meeting to give to everyone so they know what was discussed and what their action points are.

Improving meetings and other ideas

When we were running training for teachers in the Czech Republic in May I suggested a number of simple ideas that our hosts asked me to write up. It’s taken me a while, but this is the first of them. We’ll be posting the rest over the coming days.

The issue

Students don’t have the skills to run meetings themselves.

The suggestion

  1. Finish all your meetings 2 minutes early.
  2. In this time ask one question to all of the participants:
    • What did the chairperson do well?
  3. Write all the answers on a large piece of paper.
  4. Put this up where the chairperson can see it at every meeting.
  5. At the end of each meeting ask the question again and add new responses.

The outcome

You have a growing list of tips for chairpeople, so more people feel confident to chair meetings.
Reflecting on what made the meeting go well ensures that the meeting is a learning experience.

Additional ideas

Once you feel you have a good list about chairing you could change the question and start coming up with new lists of tips:

  • What did the adults in our meeting do well?
  • What did we do well to solve problems?
  • What did people do well to represent their classes?

Being a Good Chairperson

So you want to be a … Chairperson (chair) School Councils UK Role Guide 02 What is a chairperson? The chair has two main roles (neither of which is being sat on): To make sure the meeting runs effectively, and within the groundrules of the meeting. This involves preparation beforehand as well as being in charge during the meeting. The chair also represents the school council at formal occasions. For instance, it might be the chair’s job to meet with the headteacher and the governors. What kind of person makes a good chair? • • • • • A spokesperson – the chair will need to be able to sum up other people’s views and be happy to put them across to all kinds of people, including large groups. An organiser – to make sure everyone is prepared for meetings: knows when and where they are going to be and what is going to be discussed. A communicator – to make sure that everyone understands what is going on. An action person – the chair needs to make sure that meetings aren’t just talking shops, that they have a purpose and result in action. A mediator – sometimes the chair will need to help find a compromise between two people or two conflicting ideas. He or she will need to be fair and not let his or her own feelings get in the way. So if I were chair what would I actually have to do? Well, the first thing you would have to do is to get selected as chair. Different councils do this in different ways, but the two most common are: that have come from their class or year councils. Make sure you give people enough time to collect ideas and bring them to you. The agenda needs to go out well before the meeting so reps can discuss it with their class. In the meeting it’s your job to run the discussion – this does NOT mean that you do all the talking. Chairing a meeting means making sure that: Everyone knows what the rules and point of the meeting are; Everyone keeps to time so that everyone has a chance to speak; Every discussion ends in clear action points. But the role of the chair isn’t just about meetings. It’s also your job to make sure that everyone who agrees to do something actually does it. You are the representative of the whole school council, so you will have to talk to staff and governors about what the school council thinks and is doing. • All the people at the meeting vote for who they would like to be the chair for the next year. The chair rotates, this means that different people take it in turn to be the chair. • The second option means that more people get to have a go at being the chair, but can mean that some meetings don’t run as well as others. Once you’re selected as chair you have several things you need to do for every meeting. The first is to help prepare the agenda (the list of things you will discuss at the meeting), you should do this with the secretary and the vice-chair, you may find it useful to get advice from the link teacher. Most councils have a vice-chair as well to help the chair and take over when she or he isn’t there. In a meeting you might ask the vice-chair to keep time whilst you run the meeting. You could also ask him or her to watch how you chair and give you feedback after the meeting to help you improve. You could take chairing in turns to give yourself a break. Another way to make things easier on yourself is to get your council working well together, then they won’t need much chairing. If your council is getting bored or angry, could you stop and play a quick game? These give people an opportunity to have a break and come back to the problem with a different perspective. Also, think about how the room is laid out. Does everyone feel comfortable? Can everyone see each other? Is their anything that could be distracting people? Running meetings is a skill lots of people use at work all the time. Are there people you could observe or chat to for tips? Your headteacher, chair of governors, or local business people for instance? When would I need to do all these things? Well, each school is different but this is what we recommend: When? Once a year What? Stand for election. Probably once as a class rep and then in the meeting to be chair. Represent the council and your school at events. Send out a reminder for any agenda items (it may take them a week to get to you) and last meeting’s minutes. Work out the agenda and send it out to everyone who is coming to the meeting. With whom? Your class/form/tutor group and council. It depends on the event. The secretary. Send to all school councillors. The secretary, vicechair and link teacher. Everyone, especially the secretary and vice-chair. Other councillors. Throughout the year. Two weeks before each meeting. A week before each meeting. At the meeting Make sure the meeting runs smoothly and that the secretary is keeping minutes showing who, when and what is to be done. Make sure that every one who has agreed to do something actually does it. Make sure that the headteacher, other staff and the governors are kept informed of what the school council has been discussing.
